Renew or Replace: How Your Next ERP Move Can Drive Margin Expansion

by
Payton Mills

Changing ERPs is a decision you might make 2-3x during your career. With a typical 7-10 year lifespan, it'll outlive most of your tools, your org chart, and maybe even your role.

If you're considering a shift - whether triggered by an upcoming renewal or a strategic response to AI - take it seriously. Most teams treat it as a procurement decision, anchored on vendor selection rather than strategic decision-making. Let’s walk through the margin impact of an ERP decision.

Assuming you’re in a business that wants to grow revenue, you should be concerned about associated cost growth. Here's a key question:

“As revenue grows over the next few years, how does the cost of finance function grow with it?"

Are operating expenses expanding at an equal, greater, or lesser rate? With AI, your finance function should help you get operating leverage. And your ERP plays a core role.

Here's a guide to the tradeoffs as you consider what's next:

  1. Double down on your current setup. (We'll assume that's a cloud ERP.)
  2. Transition to AI-Native ERP.

Both are sensible, depending on your goals. At the end, we'll show a P&L example of how this impacts margin.

A Few Reasons to Stay on Your Current Cloud ERP

1. The business isn’t stable enough for a major transition right now.

An ERP migration asks a lot of the same people who need to keep the finance machine running, collecting revenue, closing books and making sure everyone gets paid. If you're fundraising, integrating an acquisition, down a controller, or in a heavy budget or forecast season, the honest answer might be, "Not right now."

Take a look in the mirror and ask whether your team can absorb a project like this on top of their current load. If not, sign the renewal. An implementation run by a team that can't absorb can cost you the margin it was supposed to earn. Revisit when you've got capacity.

2. You're in an industry that AI-Native ERPs aren’t built for (yet).

If you're in a heavy industry like manufacturing or construction, your current ERP was probably built to handle that complexity. AI-native ERPs aren't built yet for raw material tracking, bills of materials, or deep construction accounting. New ERPs are closing that gap quickly, but legacy players have spent decades mastering these nuances.

Also, in complex industries margin expansion is usually found in 0.1-0.2% increments in plant floor operations or in mitigating COGS, not the finance function. Finance efficiency is useful, but not where you’d prioritize leverage.

3. You recently implemented a new ERP.

If you've implemented a new ERP in the last two years, you probably incurred signifiacant implementation and change management costs. Now is not the time for another change.

You also probably got a good price on that ERP. Wait to reconsider a move to AI-native once the 3 or 5 year price increase arrives.

A Few Reasons to Go AI-Native

1. Margin Expansion: Your finance cost stops tracking linearly with revenue growth.

Three things drive finance cost: people, tech, and third parties like outsourced accountants and auditors. On a cloud ERP, all three scale with revenue, because the work is manual and volume is the input. 40% more transactions means another person needs to be hired.

AI workflows break that correlation directly by freeing up humans’ time. As an example, take bad debt expense. Analyzing it means pulling AR aging and reading customer relationships across your CRM and collections history. On a cloud ERP, a person assembles that context monthly. On an AI-Native ERP, an agent produces the logic, runs the process, and a human approves it before it books.

Now scale that across dozens of complex monthly financial workflows and you can start to imagine the impact. Plus, your audit can get cheaper because the books are cleaner and easier to work with.

Not only does your OpEx decrease, you can reinvest that time and money into growth initiatives. That's when you'll find real margin growth.

2. Speed to Insight: You get better answers, faster.

Cloud ERPs close in batches. You learn how the previous month went ~15 days into the next one, leaving half a month left to act or pivot. What’s that gap costing your business? What opportunities are you missing by not acting on the best insights?

AI-native systems like Rillet book continuously. This helps you close in 2-3 days instead of two weeks. Speed to insight improves decision velocity and quality across the organization.

3. Engagement: Your best finance people spend their time on insight, not bookkeeping.

Accounting sees the past, FP&A predicts the future. Often, the same person wears both hats, and when capacity is short, accounting wins. The analysis gets sacrificed to data entry, CSV exports, and reconciliation.

We’ve got the technology to take that burden off of them. AI-Native ERP empowers your sharpest people to do proactive analysis instead of bookkeeping. You can transform your finance function.

When one software business implemented a new AI-forward tech stack, they went from 7% to 27% margins because they found glaring cost issues. Their people finally had the time and capacity to dig into real insights that unlocked value for the business.

The Math: A 5-Year Look at a $30M Company

Margin expansion is easy to claim and harder to show, so let's put numbers on it. Below is an illustrative model of a company that looks a lot like the ones we work with. The figures are rounded, and everything outside the finance function is held equal in both scenarios. The only variable is the ERP your finance team runs on. Two things aren’t in the numbers: the upside of closing faster and deciding better, and your team’s time during the migration.

The company

A B2B software company with $30M in revenue and about 150 employees, growing 20% per year. Its cloud ERP renewal is coming up. Five years from now, if the plan holds, it's roughly a $75M business.

The assumptions

Stay on the cloud ERP

  • ERP subscription and support: $90k a year, rising 7% annually
  • Finance team grows with transaction volume, from 5 to 8 people
  • Audit, tax and outsourced help: $120k a year, rising 8% annually with volume

Go AI-native

  • ERP subscription and support: $50k a year, rising 3% annually
  • One-time implementation: $25k
  • Finance team grows with strategy, from 5 to 6 people
  • Audit, tax and outsourced help: 15% lower from Year 2 because the books are cleaner going in, rising 4% annually

Both scenarios assume 4% annual raises.

Where the headcount goes

This is the part of the model that matters most, so here it is role by role.

RoleLoaded cost (Year 1)Stay on cloud ERPGo AI-native
CFO / VP Finance$275kYear 1Year 1
Controller$190kYear 1Year 1
Senior Accountant$140kYear 1Year 1

Staff Accountant (AP & close)$105kAdded Year 3Not needed
Senior Accountant (consolidation)$140kAdded Year 5Not needed
Senior FP&A Analyst$145kNot addedAdded Year 4
Headcount in Year 586

Look at what kind of hires each company makes. On the cloud ERP, every new seat exists to keep up with volume: billing, AP, close, consolidation. On the AI-native ERP, agents absorb that volume, and the one hire the company makes is an analyst focused on what happens next, not on what already happened.

Finance cost over five years

% of revenue2.9%2.4%2.1%2.0%1.8%
Annual savings$15k$178k$307k$165k$345k$1,010k

Three things stand out:

  • The switch pays for itself in Year 1. A $50k subscription plus a $25k implementation still comes in under the $90k renewal.
  • The cost curves separate. Revenue roughly doubles. On the cloud ERP, finance cost grows 60%. On AI-native, it grows 28%.
  • The gap widens. Annual savings reach $345k by Year 5, for just over $1M across the five years.

Where the savings come from

5-year costStay on cloud ERPGo AI-nativeSavingsShare of savings
People$5,505k$4,855k$650k64%

Audit, tax & outsourced help$704k$570k$134k13%
Total$6,726k$5,716k$1,010k100%

Most ERP conversations fixate on the subscription price. That's actually the smallest part of the story. Software accounts for less than a quarter of the savings here. Almost two-thirds comes from the hires you don't have to make. The cheaper license gets you in the door. The people leverage is what compounds.

The P&L view

Now put the finance function back inside the full P&L. Gross margin (75%) and all other operating expenses (60% of revenue) are identical in both scenarios.

Additional EBITDA151783071653451,010

Both companies start at a 12.1% EBITDA margin. The company that renews picks up 0.7 points over five years from normal scale. The AI-native company picks up 1.1 points, about 60% more margin expansion from the same revenue, the same product and the same go-to-market motion. That's $1.0M of additional cumulative EBITDA.

It’s also worth more than it looks. At an 8 to 10x EBITDA multiple, $345k of run-rate savings in Year 5 is $2.8M to $3.5M of enterprise value.

Or skip the margin and buy growth. Put each year’s savings into sales and marketing at a conservative $0.70 of new recurring revenue per dollar, and the AI-native company enters Year 6 with about $600k more ARR. All of it is funded by money the old system would have spent keeping up.

So, renew or replace?

Most renewals get signed out of fear of a slow, expensive implementation. Five years ago, that fear was fair. The math has changed.

  • The switch can pay for itself in Year 1. That only works if the implementation is fast. Legacy implementations run 6 to 12 months and cost six figures. We’ve moved clients off NetSuite and Sage in weeks, for a fraction of a single year’s renewal.
  • The license is the smallest lever. Most renewal negotiations fight over subscription price. The real money is in the hires you won’t need as volume grows.
  • The gap compounds. Every year you renew, you’re funding a finance function that grows with volume, on software that raises its price 6 to 10% a year.

What to do before you sign

  1. Start with the business, not the software. What are your key priorities, and which lever are you pulling: growing revenue or taking out cost? Everything below depends on that answer.
  2. Take stock of what you have. What’s working in your current setup, and what isn’t? Most teams know this instinctively but have never written it down.
  3. Pick one business process and follow it end to end. A deal closes in your CRM. What happens next? On one system, someone emails a PDF to an accounting inbox. On another, the contract details flow through and the invoices create themselves. Multiply that by everything your team touches monthly.
  4. Map the rest of your stack. AP, billing, CRM, payroll, banks, tax. Plus your entity setup and anything international. This is where integration quality either saves you or costs you.
  5. Run your own numbers. Plug your renewal quote, growth rate and three-year finance hiring plan into the model above. The hiring plan is the input that matters most.

Whichever way you go, you’re deciding whether finance cost climbs with revenue or holds steady while volume grows. That’s the margin question. The renewal date is just the calendar making you answer it.
